The facilitator SOP for establishing clarity

The Client Operating Plan

The facilitator SOP for establishing clarity — current reality, values, the three-year destination, and the binding constraint.

What the Operating Plan is

The Client Operating Plan is primarily a Clarity product. It creates the foundation that Alignment and Execution are built on. Before a team can be aligned or execute, the owner must first establish direction in language the business can actually run on.

It is not a goal tracker, a questionnaire, or a document generator. It is a working plan the owner authors and the business owns — a shared record of where the company is going, what it is doing this quarter, and who is accountable for each commitment.

The operating sequence

Clarity → Alignment → Execution → Scale. Clarity establishes the destination and the binding constraint. Alignment confirms who owns the outcomes and has the authority to deliver them. Execution turns commitments into weekly operating behavior, measurable progress, decisions, and verified quarterly results. Scale transfers operating responsibility and decision authority so the business no longer depends on the owner for routine execution. Closing a quarter is an Execution activity, not proof of Scale.

Each stage depends on the one before it. You cannot align a team to a destination that was never made clear, and you cannot execute against outcomes that were never made measurable.

Authoritative rules

The owner authors the plan. The application facilitates; it does not silently make decisions. Existing valid planning work should be imported or adopted, not recreated. Start with actual known operating conditions, not aspirational ones.

Never present invented company information as fact. Distinguish drafts from approved decisions. Built does not mean owned — a plan that exists on paper but is not owned by a person is not yet a plan the business can run.

What clarity captures

Current reality: company name, primary services, operational context, verified baseline metrics when known, leadership capacity, the owner's operating responsibilities, and important constraints and unknowns. Unknown values are allowed — never fabricate financial or operating numbers.

Company values: three to five behavioral values, each with concrete examples of what the value means in actual behavior and behaviors that violate it. Empty corporate slogans are not meaningful definitions without owner approval.

The three-year destination and the one-year operating plan that translates it into measurable outcomes with target dates and objectively verifiable completion conditions.
